Designing an intentional hiring strategy for startups is the single most consequential milestone in an early-stage company’s history. The first ten people you bring in don’t just fill roles — they establish the culture, the standards, and the pattern that every subsequent hire will be measured against. Not because of what they produce individually, though that matters, but because of what they establish collectively. The first ten hires set the baseline for what good looks like. They define the informal culture before formal culture has a chance to calcify. They establish the tolerance for ambiguity, the norms around communication, the acceptable level of rigor, and the unspoken understanding of what it means to do well here.

Every subsequent hire is implicitly compared to that baseline. And because the people doing the comparing are the people you already have, the baseline they set is remarkably durable.

This is worth understanding before you make the first hire — not after.


Defining the Foundational Blueprint

Culture as an Operational Default

Early-stage companies have what I think of as a cultural density problem. At ten people, any single person represents ten percent of the company. Their habits, their standards, their way of handling disagreement or ambiguity — these don’t stay contained to their own work. They propagate, through example, through proximity, through the informal mentoring that happens in small teams whether you intend it to or not.

A mis-hire at this stage is not just a performance problem. It is a cultural contamination risk. A first engineer who ships fast and cuts corners establishes a norm around acceptable technical debt. A first salesperson who closes aggressively and treats customer success as someone else’s problem establishes a norm around what sales culture looks like here. These norms are extraordinarily difficult to reverse once they are in place, because the people who embody them often become the senior members of the team that grows around them.

How Initial Alignment Mitigates Technical Debt

Founders underestimate this. They treat early hiring as a resourcing problem — we need someone who can do X — rather than as a culture-building problem. The question is not only who can do X. It is who can do X and model what you want this company to become.

When early hires are aligned on standards and working norms from the first day, the structural compounding is positive. When they are not, the resulting misalignment — in codebase quality, in customer communication, in internal expectations — becomes the technical and organizational debt you spend the next two years unwinding.


Shifting from Capacity to Architecture

Early-stage hiring is full of advice about hiring for character and training for skill. Like most platitudes, it contains a truth that is frequently misapplied.

The relevant distinction at the early stage is not between hard skills and character. It is between skills that can be developed on the job within a reasonable timeframe and skills that are required immediately to prevent the business from stalling. The first category is negotiable. The second is not.

A founding engineer who doesn’t know your specific stack but has strong fundamentals and learns fast is a good bet. A founding engineer who doesn’t have the technical depth to make architectural decisions that will structure your codebase for the next several years is not a skills development opportunity — it is a rebuild waiting to happen.

Compensating Early Teams Equitably

Where character does dominate: the willingness to work in conditions of genuine uncertainty, to make decisions without adequate information, to flag problems rather than paper over them, and to hold a high standard for their own work when nobody is checking. These are not trainable within the timescales of an early-stage company. You either find people who have them, or you find out later that you didn’t.

Compensating early hires equitably — acknowledging the risk they are absorbing relative to a later-stage hire — is also part of building a team that stays. Equity conversations, salary benchmarking against market, and honest timelines for what the company can offer as it grows all belong in your first-ten-hires planning, not in the scramble after someone resigns.


Engineering the First Recruiting Engine

Avoiding Agency Over-Reliance

One of the most consistent causes of early-stage hire failures is a mismatch between what the candidate believed they were joining and what the company actually was.

Founders describe the role in terms of its ceiling — the version of the job that will exist when the company is three times the size it is today. Candidates hear that description and evaluate the opportunity accordingly. Then they join and discover that the actual job today involves a lot of operational grunt work, unclear ownership, frequent context-switching, and a level of ambiguity that is uncomfortable rather than exciting.

Over-reliance on external agencies at this stage compounds the problem. Agencies are incentivized to close placements, not to surface the mismatches that will cost you the hire in month four. At the first-ten-hires stage, the founder or a deeply trusted senior leader should own the candidate relationship directly — not delegate it to a third party whose understanding of the actual working environment is limited. When outside support is warranted, a specialized executive search partner embedded in the business context will surface fit mismatches an agency never will.

Documenting Selection Criteria from Day One

Before you make an offer to an early hire, describe the actual work that will happen in the first ninety days. Be specific and honest about what is built, what is missing, and what they will be figuring out themselves. If the description causes someone to hesitate, that is information worth having before you sign the contract.

Document your selection criteria before each search begins — not after you have already met a candidate you like. Write down what you are assessing, what a strong answer looks like, and what you are deliberately not weighting. This discipline prevents the retrospective rationalization that turns a founder’s gut feeling into a hiring system by default. Building that talent audit infrastructure early is the difference between a recruiting engine and a series of one-off decisions.


Reference Calls Are Not Optional at This Stage

At the first-ten-hires stage, a reference call is not a compliance activity. It is one of the most valuable conversations you will have.

The people who have worked closely with this person for any sustained period know things you cannot discover in five hours of interviews. They know whether this person is candid with their manager when things are going wrong. They know whether the pattern they saw in interviews — decisive, collaborative, high-standard — held up under pressure, or whether it was a presentation of the person rather than the person.

Call the references yourself. Not HR. Not a coordinator. The quality of the conversation changes significantly when the founder or a senior leader is on the call. Ask specific questions about how the person handled specific situations. Ask what context they need to do their best work. Ask what you should know about managing this person well.

If a candidate hesitates to provide references or provides only references they have briefed extensively, that is information too.


The Template Effect

The first ten people create a template that your company will hire against, consciously or not, for years. The template is not only about skills and experience — it is about personality type, communication style, educational background, and a dozen other dimensions that begin to feel like “what good looks like here” simply because they are what the founding team looked like.

This template effect is one of the primary mechanisms through which homogeneity compounds in growing organizations. The founding team was mostly from the same two universities, or the same professional network, or the same demographic. Subsequent hires are evaluated against an implicit standard that reflects that founding team. The result is a company that keeps hiring the same profile of person without anyone having made a deliberate decision to do so.

The antidote is to name the template explicitly before it hardens. Ask what assumptions about what “good” looks like are embedded in your hiring criteria. Ask what you might be filtering out systematically that you have not thought carefully about. Do this early, when the pattern is still malleable — not after the template has been encoding itself for two years.


A Note on Speed

Founders at this stage are often told to move fast in hiring. The argument is that the cost of an empty seat is higher than the cost of a bad hire.

This is sometimes true and sometimes dangerously false, and the difference depends entirely on what role you are filling and what stage you are at. At the first-ten-hires stage, a bad hire in a foundational role — first engineer, first salesperson, first head of people — can cost you far more than a delayed hire. The structural damage is real and it is not always visible immediately.

Move fast enough that you are not stalling the business. But do not confuse velocity with quality. The best founders I have worked with have a clear-eyed sense of which seats can tolerate some risk and which ones cannot afford a miss. That judgment is worth developing before you need it.
